Flat rate has been discussed, we’ve looked into the team-pay system with %’s for each person. i’m just not sure with their current performance how to get them to “agree” (read: not leave) when switched over.
I honestly think a big portion of it, is the mindset of our painter. He’s hourly, he’s always been hourly because with the previous owner it’s been a quality oriented business and they made what they made. we still want the quality but efficiency has got to come up.

I’m kind of in the same boat as far as moving into the position and knowing there is room for improvements but not knowing where to start.
We use Audatex online. It was setup at this shop before that they used Google Docs which has it’s own form of a spread sheet, word processor, etc. I have one spreadsheet with the name, insurance company, refinish hrs, body hrs, total hrs, date in, date out and days in the shop. from there i set it up to automatically figure my avg rf hrs per job, body hrs per job, cycle time, touch time, etc.
i’ve got another spreadsheet setup to input my tech’s hrs, they’re output and efficiency.
in order to access google docs you have to have a gmail account, which our shop uses as our email address anyway.
It will sound like I’m stroking his ego but I’m not, one of our body guys could keep the 4 in the RF department busy by himself. He’s got God given talent like I’ve never seen before.
No on the IDL training, at this point our body shop is a separate business from the dealership.
I’m struggling with the output of my refinish department. I know I’ve got one guy not pulling his own weight, but he does a bunch of the grunt work that my other 2 guys (1 paint prepper, 1 painter/prepper) prefer not to do so they can keep stuff moving.
I’m putting together some numbers right now, I’ll start another thread as to not clutter this one, but I want to know where they stand as far as efficiency, and if I’m thinking about it the right way.
